The 5-Phase
BPM Methodology

A structured delivery framework that builds the operational foundation AI requires — documented processes, KPI ownership, reliable data — then sequences technology investments by impact.

Technology amplifies whatever is beneath it. It accelerates a well-run process and magnifies the chaos of a poorly-run one. The 5-phase methodology builds what needs to be beneath it.

The five phases at a glance

1
KPI Baseline &
Process Discovery
Define what success looks like before mapping a single workflow.
1–3 days on-site
2
Value & KPI
Gap Analysis
Quantify how much each broken process is costing in real KPI terms.
1–2 days analysis
3
Ownership & KPI
Accountability Mapping
Every KPI needs a named owner — assign before any technology is discussed.
Half-day workshop
4
Enablement
(Partner-Delivered)
Design for implementation. Advise on the right partner for the work.
30/60-day check-ins
5
ROI Verification
(Independent)
Return independently to verify the outcome against the baseline.
1–2 days measurement

1
KPI Baseline & Process Discovery
1–3 days on-site
Before you can improve anything, you need to know what you're measuring and why it matters. Phase 1 establishes the baseline — the starting point against which all future improvement will be measured. We map current-state workflows, identify which processes drive your most critical KPIs, and define the target state.
Key Activities
  • Leadership interviews to surface KPIs and business priorities
  • Process walk-throughs to document current workflows
  • Workflow mapping using swim-lane and SIPOC diagrams
  • KPI baseline data collection and validation
  • Stakeholder alignment session on scope and success criteria
Engagement Tools
  • Requirements Intake Tool
  • KPI Diagnostic Worksheet
  • Process Documentation Template
2
Value & KPI Gap Analysis
1–2 days analysis
It's one thing to know that a process isn't working. It's another to quantify exactly how much that failure is costing you. Phase 2 turns operational pain into financial clarity — translating process inefficiencies into real KPI impact in terms your leadership understands: revenue, margin, labor cost, defect cost.
Key Activities
  • Root cause analysis on process failures and bottlenecks
  • Financial impact modeling — cost of each broken process
  • Data quality audit — identify gaps in KPI tracking and ownership
  • Comparative benchmarking against industry standards
  • Gap prioritization by financial impact and implementation ease
Engagement Tools
  • KPI Diagnostic Worksheet (expanded)
  • ROI Model & KPI Forecast
  • Financial Impact Workbook
3
Ownership & KPI Accountability Mapping
Half-day leadership workshop
A metric without an owner is just a number. Phase 3 assigns named accountability for every KPI, defines review cadences, and establishes escalation paths. This happens before technology — because technology won't fix ownership ambiguity. Leadership has to own the accountability first.
Key Activities
  • KPI ownership assignment workshop with leadership team
  • RACI matrix development for each process and KPI
  • Review cadence definition (daily, weekly, monthly)
  • Escalation path and action protocol definition
  • Documentation of accountability structure for ongoing governance
Engagement Tools
  • KPI Ownership Register
  • RACI Matrix Template
  • Governance Framework Document
4
Enablement (Partner-Delivered)
30-day and 60-day fidelity check-ins
Now that the foundation is clear and accountable, it's time to execute. Phase 4 is where a partner executes the technology implementation or process redesign. PerformanceOps doesn't build — we design for buildability and make warm introductions to vetted execution partners we trust to deliver.
Key Activities
  • Vendor or partner selection and warm introduction
  • Implementation roadmap and phased delivery plan
  • Design review and architecture alignment
  • 30-day implementation fidelity check-in
  • 60-day progress checkpoint — scope management and adaptation
Engagement Tools
  • Partner Network & Vendor Evaluation Matrix
  • Implementation Fidelity Scorecard
  • Risk & Issue Log Template
5
ROI Verification (Independent)
1–2 days measurement + report
Phase 5 is accountability in action. We return independently — not with the implementation partner — to verify that the technology or process change actually delivered the KPI improvement we promised in Phase 2. This is where the methodology closes the loop.
Key Activities
  • Independent measurement against Phase 1 baseline
  • KPI performance verification and variance analysis
  • Financial ROI calculation — actual vs. projected
  • Adoption rate and user-acceptance assessment
  • Comprehensive methodology completion report and next-phase recommendations
Engagement Tools
  • ROI Verification Report
  • KPI Performance Dashboard
  • Next-Phase Strategic Roadmap
